Four things do.
The filler you pair with your product. Get it wrong and you inherit its limits for as long as you own the line.
The film width and bag shape you commit to, because the frame caps the widest bag you can form.
The output rate your product actually allows, which is rarely the figure printed on the datasheet.
The hours changeovers take out of your week, which never appear on a quote.
Miss those and no model number rescues you.
A vertical form-fill-seal (VFFS) machine pulls film off a roll, folds it into a tube around a forming collar, seals the lengthwise seam, drops product in from above, then seals and cuts in one jaw movement. The mechanics have been settled for years. What separates a line that earns from one that limps is the specification written down before anyone signs.
The Filler Sets Your Accuracy Floor
The frame makes the bag. The filler decides what lands inside it, how close to target, and whether the product survives the drop. Specify the frame first and you inherit the filler's limits for as long as you own the line.
Where an Auger Filler Earns Its Keep
An auger filler doses powder by turning a screw a set number of revolutions per bag. It copes with free-flowing and sticky powders alike: flour, milk powder, spice blends, protein.
Treat any tolerance printed on a datasheet as a starting point rather than a promise. Accuracy moves with bulk density and with how evenly the powder feeds, so the only figure worth planning against is the spread you measure on your own product over a full run.
Dust is the other nuisance. Fine powder climbs the screw shaft and coats the throat, so a setting that weighed correctly at the start of a shift can drift by midday. Sensible auger geometry keeps this small. It never removes it.
When a Volumetric Cup Is Enough
A volumetric cup filler is the cheapest route for free-flowing granules. Rice, sugar, salt, pet kibble and whole beans fall into a cup of fixed volume and tip into the bag. There are no load cells, few moving parts and a low purchase price.
The trade sits in how it measures. Volume, not weight. When bulk density drifts between batches, fill weight drifts with it. For one stable product that barely registers. For a co-packer swapping SKUs daily it becomes a steady leak of margin nobody notices until the annual stock count. Our covers the products where this is still the right call.
What a Combination Weigher Buys You
A combination weigher uses a ring of independent hoppers, commonly ten, fourteen, sixteen or twenty-four, and picks the combination closest to target. That tighter control is why it dominates nuts, confectionery, frozen vegetables and anything irregular or fragile that a cup would crush.
It costs more up front. More hoppers, more controls, more to wash down at the end of a shift. Against the giveaway figure it usually wins anyway, and the arithmetic behind that is set out further down this page. Our run from six heads upward.
Dosing head, discharge geometry and the controls around them are what actually differ between builds. The complete is filler, film frame and controls bought as one decision. Splitting it into three is how lines end up mismatched.
Film Width Is the Number Buyers Forget
Bag shape is what people picture when they shop for a vertical packaging machine. Film width is the number they forget, and it is the one that caps everything else. Frames are named for the maximum film width they take, which is why our own 420D and 520D sit where they do in the range.
That maximum sets the widest bag you can form. On a UMEO-420D the film tops out at 420 mm, which works out to a bag front width up to 200 mm and a bag length up to 300 mm. Go too narrow and your hero SKU will not run at all. Go far too wide and you have paid for a larger frame, a larger footprint and slower changeovers on film you never use. Size the film for your main SKU plus one neighbour, and resist sizing for the widest bag you might run in three years.
Pillow, Gusset and Block Bottom
Pillow bag uses one fin seal and two end seals. Lowest film cost per unit, fastest to run, and it will not stand on its own, so it lives in a carton or hangs on a peg. Right for high-volume economy product.
Gusset bag adds side folds so it stands and shows more face. Same film, slightly more forming work. The usual answer for snacks that need to sit upright in a basket without a carton.
Block bottom bag, also sold as flat bottom or box pouch, squares off and stands like a carton. Best shelf presence of the three, highest film waste, and a forming station that takes longer to set and longer to change.
One warning from the field. A machine bought for a single hero SKU often fails the second one, because the film structure the hero needs is wrong for the follower. A roast-and-salt mix wants a different sealant layer than a chocolate-coated piece, and one frame will not always hold both webs at the tension each needs. Settle the film before you fall for the bag shape.
Rated Speed Comes From an Empty Machine
The datasheet on our own UMEO-420D frame reads 2,400 to 3,300 packs an hour. That range is published, and it is measured under set conditions: a named product, a named film and a named filler. Change any one of the three and the number moves.
Which is the whole point. Nominal speed is not a lie, it is a measurement taken somewhere else. Real output is set by three things the datasheet does not itemise.
What Actually Caps Your Output
Fill and settle time. Product that clusters, clings or bounces holds the jaw open longer than any setting on the panel can fix.
Seal dwell. Thicker barrier film needs more heat and more time, so a better film can cost you bags per minute.
Filler cycle rate. More often than buyers expect, the frame is waiting on the weigher rather than the other way round.
Ask every supplier for a figure at your target weight, on your product, with your film. Then measure it again on your floor during commissioning, and schedule against the lower of the two. Re-rating a line after the first month is common enough, and it costs far less than discovering the gap once orders are already booked. The number you plan around should leave you slightly uncomfortable.
What a Changeover Really Costs You
Speed wins the order. Changeovers decide whether the order was worth winning. The bag you run for eight hours is rarely the bag you run all week.
Bag Width Swaps Are a Tooling Job
Changing bag width on the same product means swapping the forming collar and the seal jaws. How long that takes depends on how well tooled the machine is and how many hands are on it, so time it rather than accept a figure. One frame covers two or three adjacent widths comfortably.
Spreading from a sachet to a large family brick on a single collar is not realistic, and anyone who tells you otherwise has not done that swap at six in the morning.
Product Change Takes Longer Than a Bag Change
Switching product means clearing the line. Powder takes longer than granules because it films every surface and the auger throat holds residue. A line that has to be allergen-clean between runs takes longest of all.
Build the measured time into effective daily hours. Otherwise your annual capacity figure is fiction.
The plants that handle this well stopped treating changeover as lost time to be squeezed. They plan the week around it, batch similar SKUs together, and keep collars and jaws pre-set on a rack within arm's reach. A vertical packaging machine earns in the hours it runs.
What a Gram of Overfill Really Costs You
Overfill per bag, multiplied by your annual bag count, divided by a million, gives you the tonnage handed away each year. That is the whole calculation.
At a million bags a year, running 2 g over target is two tonnes of product you bought, packed and handed over.
At half a gram over target, it is half a tonne.
Put your own cost per kilo against those two tonnages. The difference is what your choice of filler costs you every year.
Run that sum before deciding between a volumetric cup and a combination weigher. It also explains why we do not push weighers at everyone. On a cheap, free-flowing granule with stable bulk density, the gap between the two is small and the upgrade takes a long time to earn its keep. On a product worth real money per kilo, or one whose density drifts between deliveries, the same upgrade can pay back quickly.
Use your own figures. A supplier selling you accuracy on the strength of someone else's numbers is guessing.
Six Numbers Worth Putting on Your RFQ
Run the line on your product before you sign. A showroom demo on a calibrated test pellet tells you almost nothing. Six things to measure, all on your own material:
Fill accuracy on your product rather than the supplier's test mix. Pull twenty bags and weigh them. The spread describes the filler, not the brochure.
Output rate with product in the bag and film on the roll, quoted at your target weight.
Changeover time, timed with a stopwatch, collar and jaws included.
Film consumption per thousand bags at your bag size, which is where most of the margin hides.
Seal strength, pulled and twisted, on the film you actually buy instead of the sample roll.
Footprint and utilities checked against your floor, your compressed air and your power supply.
Any vertical packaging machine passes a showroom demo. The one worth buying still hits these numbers at four on a Friday afternoon.
Questions Buyers Ask Often
Which Filler Should I Pick for a New VFFS Machine?
Match the filler to the product first and the budget second. Free-flowing granules such as rice and sugar run cheapest on a volumetric cup. Powders need an auger filler to control dust and hold the dose. Irregular, fragile or high-value product belongs on a combination weigher, where accuracy protects margin. The wrong pairing either costs you precision or breaks the product.
Why Will My Line Not Reach the Rated Speed?
Rated speed is measured under set conditions, on a named product with a named film. Your output moves with fill and settle time, seal dwell and how quickly the filler cycles. Ask for the figure at your target weight on your own product, then measure it again during commissioning. Schedule against what you measure, not what the datasheet claims.
Pillow, Gusset or Block Bottom Bag?
Pillow is cheapest and fastest but will not stand up, so it needs a carton or a peg. A gusset stands and shows more face for modest extra cost. Block bottom squares off for the best shelf presence at the highest film use. Choose from your shelf strategy and your margin, not from appearance alone.
